From Theater Portfolio to Entertainment Ecosystem: Building Santikos Entertainment's Next Era

The Challenge


Growth is exciting. It also creates complexity.

Over the years, Santikos Entertainment evolved from a beloved San Antonio theater brand into a broader entertainment portfolio, adding AmStar Cinemas and The Grand Theatre across new markets and audiences. Each brand had its own strengths, loyal guests, and local identity.

But as the organization grew, a new challenge emerged.

How do you create consistency across a portfolio without losing the unique qualities that made each brand successful in the first place?

Santikos wasn't facing an awareness problem. Guests already knew and loved the theaters. The challenge was alignment. Different brands, audiences, and marketing efforts were operating without a shared strategic system connecting them.

The team didn't need a new campaign. They needed a clearer way to tell their story, define the role of each brand, and create a foundation for future growth.

In other words, they needed a brand system built for scale.

The Solution


We started where we always do: listening.

Through stakeholder interviews, strategic audits, and audience research, we worked alongside the Santikos team to understand what already made the organization special and where opportunities for greater clarity existed.

One insight quickly rose to the surface.

While guests interacted with different theater brands, the values driving those experiences were remarkably consistent. Community impact. Hospitality. Innovation. Reliability. Creating memorable experiences people could feel good about.

The opportunity wasn't to create something entirely new. It was to connect what already existed.

Together, we developed a portfolio-wide brand strategy that positioned Santikos Entertainment as the parent brand and strategic center of the ecosystem. From there, we clarified the role each sub-brand would play.

Santikos became the flagship brand for elevated, innovation-driven entertainment experiences. The Grand Theatre and AmStar Cinemas were positioned as trusted neighborhood theaters rooted in familiarity, value, and feel-good moviegoing.

But positioning was only the beginning.

To help the strategy work in the real world, we developed a complete brand system that connected audience segmentation, messaging architecture, media planning, annual campaign strategy, and activation guidance. The work included audience archetypes, channel strategy, campaign frameworks, internal communication tools, and rollout planning designed to help teams bring the brand to life consistently across markets.

The goal wasn't simply alignment on paper.
